You don’t need a full HR department to run HR properly. HR automation built around AI can manage leave requests, generate contracts, answer policy questions, and flag compliance issues without another hire on the payroll. Here’s what’s genuinely realistic for a small team in 2026, and where you still need a human in the loop.
Some HR work is repetitive, rule-based, and answerable from existing documents. This is exactly where automation performs reliably:
Leave management. A Slack or Teams bot that checks remaining allowance, flags overlapping requests, and routes approval to the right manager removes an entire category of back-and-forth email.
Policy Q&A. Most employee questions (“how much notice do I need to give,” “what’s our expenses policy for mileage”) already have written answers somewhere. An AI assistant trained on your handbook using semantic search answers these instantly and consistently, instead of routing every question to whoever happens to manage HR alongside their actual job.
Contract generation. Drafting an offer letter or employment contract from a template, auto-populated with role, salary, and start date, cuts what used to be a 20-minute manual task to a form submission.
Reference checks. Sending, chasing, and compiling reference requests is a task well suited to workflow automation — trigger the request, send reminders, and flag when all references are back.
Compliance reminders. Right-to-work check expiry, probation review dates, DBS renewal — dates that are easy to miss manually are trivial for a system to track and flag ahead of time.
The reality check: these tools work well because the underlying task has a correct, checkable answer. That’s what makes them safe to automate.
Automation has clear limits, and pretending otherwise creates real risk.
A useful rule of thumb: automate the administrative layer around a process, never the judgment at its centre.
You don’t need an enterprise HRIS platform to get most of this working. A lightweight stack for a small team typically looks like:
This stack costs a fraction of an enterprise platform subscription and can be extended piece by piece as the company grows, rather than locking you into a large system on day one designed for a company five times your size.
HR data is some of the most sensitive information a business holds, and UK-specific requirements matter here.
None of this rules out automation. It means the system needs to be built with these constraints from the start, not bolted on afterwards.
Take a 30-person company. HR admin — leave management, contract drafting, policy questions, compliance tracking — realistically consumes several hours a week of someone’s time, whether that’s a dedicated HR person, an office manager, or the founder squeezing it in between other work.
Compare two paths:
| Off-the-shelf HRIS (e.g. BreatheHR) | Custom lightweight automation | |
|---|---|---|
| Setup time | Fast, days | Scoped project, weeks |
| Ongoing cost | Recurring per-seat subscription | One-off build plus ticketed support |
| Customisation | Limited to platform features | Built around your actual process |
| Best fit | Straightforward, standard HR processes | Specific workflows, multiple connected tools |
For most companies under 50 people with straightforward processes, an off-the-shelf platform is the pragmatic starting point. Custom automation earns its cost when your process doesn’t fit a standard HRIS template, or when you need HR admin to plug into tools you already use rather than adding another separate platform.
The businesses that get real value from HR automation start narrow: one workflow, properly scoped, rather than an ambitious platform migration. Leave management and policy Q&A are usually the fastest wins because they’re high-frequency and low-risk if something goes slightly wrong.
